Busy ≠ Smart

I once did a retrospective on dozens of email marketing experiments to see which techniques really moved the needle. Many of the test/control pairs were so similar it took an AI to even detect a difference. Unsurprisingly, none of those experiments reached significance.

Why?

Fear of being too bold. A mandate for experimentation without understanding its purpose. And a belief that testing everything equals being data-driven.

When experimentation becomes a box-checking exercise, it’s no wonder teams feel exhausted—and insights fall flat.


The Testing Reflex

It’s easy to see how we got here.

Leaders push for constant testing to prove progress. Teams equate volume with rigor. And before long, the default becomes: If in doubt, run a test.

But not every experiment is worth your team’s time.

Sometimes teams even start measuring their worth by the sheer volume of tests launched each quarter. I’ve seen dashboards proudly reporting dozens of experiments in flight, without any clarity on which ones mattered. The question that never got asked: Were any of them designed to change an actual decision? If the answer is no, all those experiments were just costly noise. The danger is that this behavior doesn’t just burn time—it erodes confidence in experimentation itself. When nothing meaningful comes from the work, stakeholders start to question whether testing is worth the effort at all.


A Taxonomy of Useless Experiments

Here are a few you’ll recognize:

The “We Already Know” Test
We play it safe and validate what we’re already sure about.

The “Safe Bet” Test
We’re 90% confident in the outcome but run it anyway for the illusion of discovery.

The “Too Small to Matter” Test
The question is so trivial that any effect will never drive a meaningful decision.

The “Uninterpretable” Test
Even if the result is significant, the design is so muddled no one can act on it.

The “Because Leadership Asked” Test
The ultimate experiment killer—rarely yielding useful insights.

The “Metrics Masquerade” Test
When teams pick arbitrary metrics just to show movement, with no connection to actual customer behavior.

The “Stalled Decision” Test
A test that exists only because no one can commit to a decision without more data—even when no data will make the choice clearer.

Take, for example, the “Too Small to Matter” Test. Years ago, a team I worked with spent weeks optimizing the color of a call-to-action button—despite knowing from prior data that color changes had a negligible impact on conversions. Even when results came back showing a 0.2% lift, no one was willing to update the design system because the difference was too trivial. Weeks of energy went into something that had no hope of influencing strategy or revenue.

Or consider the “Metrics Masquerade” Test. I’ve seen entire roadmaps built around moving vanity metrics—like social shares or page views—that don’t correlate with actual customer outcomes. These tests produce reports that look impressive on paper but don’t inform any meaningful decisions.

Each of these drains energy and dilutes experimentation’s credibility.


A Simple Decision Framework

Before you greenlight another test, pause and consider:

  • Run It If:
    There’s real uncertainty and the answer could materially change what you do.
  • Skip It If:
    It just confirms what you already know or no decision depends on it.
  • Simulate It If:
    You can answer it with historical or synthetic data.

Consider this a checklist for healthy experimentation. If you can’t articulate why the test matters, it probably doesn’t.

Imagine a scenario: You’re considering testing a new onboarding flow. You already have strong evidence from past experiments and customer interviews showing that shorter flows increase completion rates. Running yet another test to confirm what’s already known doesn’t strengthen your strategy—it just delays action.

By contrast, suppose you’re launching a product in a new market, and there’s genuine uncertainty about whether your current flow will resonate culturally. In that case, running a test is exactly the right investment. The difference is intention. The best experimentation cultures are intentional, not reactive.

This simple filter can save enormous time, money, and team energy.


The Leadership Skill No One Talks About

Saying “We don’t need to test this” can feel risky.

But skipping low-value tests is a hallmark of strategic leadership.

When you do:

✔️ You focus your team on what matters.
✔️ You preserve their energy.
✔️ You generate clearer, more actionable insights.

It also models a culture where experimentation is respected as a serious investment, not treated as an endless to-do list.

In the long run, this mindset builds trust—because people see that you only run tests that truly inform better decisions.

In many organizations, saying “no” to a test feels countercultural. There’s a fear of appearing lazy or uninformed. But the leaders who protect their teams’ capacity to focus on high-impact questions build stronger, more resilient organizations. Over time, this discipline also creates a reputation for clarity: when you run a test, people trust that it matters.


Common Pushback—and What to Say

You’ll hear objections. Here are some of the most common:

“What if we’re wrong?”

Are we wasting time proving what we already believe? How often do these tests actually change our decisions?

“We test everything.”

What decision hinges on this result? If none, why are we running it?

“It’s part of our process.”

If the process demands low-value work, maybe the process needs a refresh.


Think, Don’t Just Test

Testing is a powerful tool—but it’s not the default answer to every question.

Before adding another experiment to your backlog, ask yourself:

  • Does this fill a real knowledge gap?
  • Is the question worth answering?
  • Will the result change what we do next?

Doing less—but thinking more—is often the smartest move you can make.

Skipping a test isn’t a failure. It’s a sign of discipline and maturity.

Remember: every test has hidden costs. There’s the obvious investment of time and money, but there’s also the opportunity cost of not exploring something more valuable. There’s the risk of confusing your audience or training customers to ignore your experiments. And there’s the cultural cost—when your team sees that half their work never influences a decision, they disengage.

When you think about these costs holistically, skipping low-value tests isn’t just efficient. It’s an act of respect for your team and your customers.
